You push code, and a few minutes later the update is live in the app. No manual uploading, no "hold on, I still need to deploy." That's CI/CD -- and once you've worked with it, you never want to go back.

I still remember the days when I built releases manually and pushed them to the server by hand. Friday night, 11 PM, a fix needs to go out. Today I press "Merge" and the rest happens automatically.

## Quick Summary

- **CI (Continuous Integration):** Every code commit is automatically built and tested
- **CD (Continuous Deployment):** Successfully tested code is automatically shipped
- A CI/CD pipeline consists of the stages Build, Test, and Deploy
- Popular tools: GitHub Actions, GitLab CI, Codemagic (for Flutter), Bitrise
- CI/CD saves time, catches bugs early, and gives you confidence when deploying

## The Factory Analogy

Imagine a car factory. Every station on the assembly line has a job: weld the body, install the engine, apply paint, quality control. If quality control catches a defect, the car gets sent back -- before it reaches the customer.

CI/CD works the same way. Your code automatically passes through multiple stations (Build, Test, Deploy). Each station checks if everything is in order. Only when all stations give the green light does the update reach the user.

Without the assembly line? Then you're building every car by hand. Sometimes you forget quality control, sometimes the customer gets a scratch. That's exactly what software development without CI/CD feels like.

## What Is Continuous Integration (CI)?

Continuous Integration means: **Every time you push code to your repository, it's automatically built and tested.** No manual "npm run build", no "hopefully the tests still pass".

Here's what happens with CI:

1. You push your code (e.g., to a feature branch on [**GitHub**](https://robocitrus.com/en/blog/was-ist-git))
2. A server (the CI server) detects the new code
3. It builds the project automatically
4. It runs all tests
5. You get feedback: green (all good) or red (something's broken)

**The key:** This happens with **every single commit**. Not at the end of the sprint, not right before release. Immediately. That way you catch errors the moment they happen -- not three weeks later when nobody remembers what the code was supposed to do.

It's like a spell-checker that checks every word as you type. Instead of reviewing the entire text at the end and finding 47 mistakes at once.

## What Is Continuous Deployment (CD)?

Continuous Deployment takes it one step further: **Code that has passed all tests is automatically shipped.** Depending on the setup, either to a staging environment (for testing) or directly to production.

There are two variants:

- **Continuous Delivery:** Code is automatically brought to the staging environment. Deployment to production happens via a button press (manual step).
- **Continuous Deployment:** Everything is automatic. Green tests = code goes live. No manual step.

Which variant you choose depends on your project. For a critical banking app, you probably want Continuous Delivery (with a manual approval step). For an internal tool app, Continuous Deployment works perfectly fine.

## The CI/CD Pipeline: From Commit to Live Update

A CI/CD pipeline is the sequence of steps your code automatically goes through. The typical stages:

### 1. Build

The code is compiled and built into a runnable artifact. For a Flutter app, that means: creating an APK or IPA. For a web app: bundling assets, compiling TypeScript, installing dependencies.

### 2. Test

Automated tests run. These can be:

- **Unit tests:** Testing individual functions
- **Integration tests:** Testing how components work together
- **UI tests:** The app is simulated and clicked through

If a test fails here, the pipeline stops. No deploying broken code. How AI agents can test your running Flutter app themselves is shown in [**Marionette MCP**](https://robocitrus.com/en/blog/marionette-mcp-ki-agenten-flutter-apps-testen).

### 3. Deploy

When build and tests are green, the code gets shipped. That can mean:

- Upload to the App Store / Play Store
- Deployment to a server
- [**Code Push update**](https://robocitrus.com/en/blog/code-push-updates-ohne-app-store) directly to users

The entire process runs automatically. You push code, go grab a coffee, and when you come back, the update is live (or you have an error message in your inbox).

## Popular CI/CD Tools

There are dozens of CI/CD tools. Here are the ones I use regularly:

**[**GitHub Actions**](https://github.com/features/actions):** Integrated directly into GitHub, free for open-source projects. My go-to for most projects. Workflows are defined as YAML files.

**[**GitLab CI**](https://docs.gitlab.com/ci/):** Similar to GitHub Actions, but integrated into GitLab. Especially popular with teams using GitLab as their platform.

**[**Codemagic**](https://codemagic.io):** Specialized for Flutter and mobile apps. Handles complete build and signing for iOS and Android. If you're building Flutter apps, Codemagic is worth its weight in gold.

**[**Bitrise**](https://bitrise.io):** Also specialized for mobile. Good integration with the app stores and many testing services.

## Practical Example: GitHub Actions for a Flutter App

To keep things concrete, here's a real example. This GitHub Actions workflow file builds a Flutter app, runs tests, and creates an APK:

```
name: Flutter CI
on:
  push:
    branches: [main]
  pull_request:
    branches: [main]
jobs:
  build-and-test:
    runs-on: ubuntu-latest
    steps:
      - uses: actions/checkout@v4
      - name: Setup Flutter
        uses: subosito/flutter-action@v2
        with:
          flutter-version: '3.27.0'
          channel: 'stable'
      - name: Install dependencies
        run: flutter pub get
      - name: Run tests
        run: flutter test
      - name: Build APK
        run: flutter build apk --release
      - name: Upload APK
        uses: actions/upload-artifact@v4
        with:
          name: release-apk
          path: build/app/outputs/flutter-apk/app-release.apk
```

What happens here?

1. On every push to `**main**` or on a pull request, the workflow starts
2. Flutter gets installed
3. Dependencies are loaded
4. All tests run
5. A release APK is built
6. The APK is saved as an artifact (for download)

All of this happens automatically. No manual building, no "which Flutter version was I using again?" Every build is reproducible.

## Why CI/CD Makes Your Project Better

I've experienced projects with and without CI/CD. The difference is enormous:

**Find bugs early:** When tests run on every commit, you find errors immediately. Not when a user complains. The earlier you find a bug, the cheaper it is to fix.

**Confidence when deploying:** Deploying on a Friday afternoon? With CI/CD, no problem. The pipeline has tested everything, you know the code works. Without CI/CD, Friday deployments are a gamble. I show the route to the stores in [**publishing a Flutter app**](https://robocitrus.com/en/blog/flutter-app-veroeffentlichen).

**Save time:** Manual building, testing, and deploying eats up hours per week. CI/CD handles it in minutes while you work on features.

**Consistency:** Every build runs in the same environment. No more "but it works on my machine." The CI server is the single source of truth.

**Team collaboration:** When multiple developers work on a project, CI ensures nobody accidentally breaks each other's code. Pull requests are automatically tested before they get merged.

## CI/CD and Mobile Apps

For mobile apps, CI/CD has another special advantage: **code signing.** Signing iOS and Android apps is notoriously painful. Certificates, provisioning profiles, keystores -- a nightmare when you do it manually.

Tools like Codemagic or GitHub Actions with [**Fastlane**](https://fastlane.tools) handle this automatically. You set it up once, and from then on every build is correctly signed. No more "signing failed" errors at 11 PM.

And if you really want to iterate fast, you combine CI/CD with [**Code Push updates**](https://robocitrus.com/en/blog/code-push-updates-ohne-app-store). The pipeline builds the patch, Shorebird delivers it directly to users. No App Store review.

## Conclusion

CI/CD sounds like DevOps magic at first, but at its core it's simple: automate everything you don't need to do manually. Building, testing, deploying -- let machines handle it so you can focus on the code.

Getting started is easier than you think. Create a GitHub Actions workflow file, define build and test steps, and you already have a CI pipeline. From there, you can gradually expand: deployment, code signing, notifications. If you let AI agents write code, automatic checks like these are worth their weight in gold. How I set that up is in [**skills, hooks and quality gates**](https://robocitrus.com/en/blog/flutter-ki-agenten-skills-hooks-quality-gates).

If you've mastered [**Git**](https://robocitrus.com/en/blog/was-ist-git), CI/CD is the logical next step. And I promise you: after your first green pipeline, you'll never want to deploy manually again.

## Frequently Asked Questions

Yes, especially for small projects CI/CD is quick to set up and saves time immediately. Even if you're working alone, a CI pipeline catches errors you would have missed during manual testing. GitHub Actions is free for public repositories and can be set up in 10 minutes.

GitHub Actions offers 2,000 minutes per month for free (for private repos). For most small to medium projects, that's enough. Codemagic has a free tier with 500 build minutes per month. Significant costs only arise with large teams or many builds per day.

Absolutely. You don't need to restructure the project. Just create a workflow file (for GitHub Actions under `**.github/workflows/**`), define the build and test steps, and commit it. From the next push onward, the pipeline runs automatically. The prerequisite, though, is having tests -- without tests, CI adds little value.
